Q4 — October to December — is the busiest and most profitable stretch of the year for Amazon sellers, and retail arbitrage is perfectly placed to catch it. But Christmas sourcing has its own timing, its own winners, and its own traps. Here's how to source for the peak without getting caught out.

Why Q4 matters

Christmas shopping lifts demand across almost every category, and prices often hold firmer than usual because buyers are less price-sensitive near the deadline. For arbitrage sellers that means more products clear their profit targets and sell faster — if you've got stock in and ready. The catch is that Q4 rewards preparation: stock has to be checked in at Amazon before the rush.

Check demand carefully — a toy that's hot in November can be dead by January, so you want stock that clears within the season.

The two Q4 traps

1. Storage fees rise in Q4. Amazon charges higher per-cubic-foot storage in October–December, so slow or bulky stock parked over peak costs more (see storage fees). Favour stock that sells through fast.

2. Over-buying seasonal stock. The worst Q4 mistake is buying deep on Christmas-specific items that don't sell before demand collapses in January — you're then stuck paying storage on stock nobody wants for eleven months. Size Q4 buys to sell within the season, and be especially disciplined on seasonal-only products.

Stress-test the Christmas exit price

A toy at £12 on clearance may appear profitable if today's Amazon offer is £27. Imagine that four other sellers ship the same toy during Black Friday and the competitive price settles at £20. For a hypothetical 15% category referral fee, that alone cuts your receipts by £7 while referral fees fall by only £1.05; your margin falls by £5.95 before any other costs. Test a plausible lower selling price, not just the current Buy Box. Check the price history, the actual ASIN's sales and competitor count, and how much cash you can tolerate being tied up after Christmas. This is a scenario, not a forecast for a real toy.

Check Amazon's UK fee schedule and use its Revenue Calculator for the specific ASIN. Amazon announced a 2026 peak fulfilment charge for eligible parcels and envelopes from 15 October through 14 January; seasonal averages are not a universal per-unit fee. Q4 storage charges also differ from the rest of the year. Small, verified test buys with a defined price floor are more defensible than buying a pallet on a screenshot of a September sale price. If units are still unsold in January, consider the removal, repricing or alternate-channel costs before ordering.

Make a receiving plan before buying

Q4 demand is useless if stock does not become sellable until after the buying window. For each candidate item, estimate purchase date, prep time, the dispatch date to Amazon, receiving delay and the first day your offer could actually appear. Amazon announces peak-season inventory guidance through Seller Central; use the dates for your fulfilment centre and account, not a date borrowed from another marketplace or last year. A local FBM offer may be an option if you can meet your stated handling and shipping promises, but it brings postage, labour and customer-service duties of its own.

Keep seasonal products separate from evergreen goods. For a holiday-only item, write down what you will do if it has not sold by mid-December: discount, merchant-fulfil elsewhere, hold until next year, or remove it. Each choice has a cost. “I can always sell it in January” is not a plan if the product has a Christmas print or new inventory will reset the price. Buy small initially and reorder only when you can observe genuine sales at the profit you modelled.

Five reasons to walk away from a holiday bargain

  1. The Amazon listing is a different set, size, colour or regional edition from the clearance product.
  2. Your own selling account needs brand approval you do not yet have.
  3. The peak charge, storage and inbound freight erase the stressed-price margin.
  4. The only price history supporting the deal comes from a brief stock-out or promotional spike.
  5. The item has an expiry date, fragile packaging or a likely post-Christmas return problem you have not priced in.
